Structuring group discussions with K-cards

K-cards are often used at peer conferences to facilitate the discussion after someone has presented their experience report. Some people really hate them. In my experience they’re a great tool to enable rich conversations. Since the facilitator uses the K-cards to structure the discussion in threads, K-cards allow the group to drill down to the details of the experience report. This instead of the conversation jumping around as person 1 broaches topic A, person 2 introduces topic B, and person 3 wants to return to topic A.

The explanation of these K-cards often takes the form of “This is what each card means.” instead of “This is when to use this card for what purpose.” And despite the elegance of the K-cards system, when you learn about them during the opening of a peer conference, it’s a lot of information to digest. So I hope this blog post will be useful as a written explanation of how to use K-cards.

K-cards?

K-cards are a set of colored cards - at least three (green, yellow, red), sometimes more - given to the participants of a peer conference. Each set also has a unique number written on it to identify its owner. This makes the life of the facilitator easier, since they need to keep track of who raises which card when.

K-cards were invented by Paul Holland (except for the actual cards part, ironically) as he describes in “The history of K-Cards”.

Green cards (mostly) after the presentation

After the presenter has shared their experience report, you can raise your green card. It means that you want to introduce a new topic to the discussion. Contributing to the current topic of discussion is not an option (spoiler: that’s the yellow card), since the discussion hasn’t started yet. If you have multiple topics, you can raise your green card multiple times.

Good topics explore the content of the experience report further. You might want to ask a question to get the presenter to elaborate on certain parts of their report. Curiosity is an important skill here. Or you might want to share one of your own experiences that’s similar to the presenter’s, but perhaps also different in a few aspects. Or you might want to ask the presenter about their thoughts and considerations, or about what if certain aspects of their experience report would have been different. Basically, a good topic is anything that increases the understanding of the experience report.

After the facilitator has noted down all the green cards, they will select one to go first and the discussion starts. It might of course happen that during the discussion, you come up with a new topic. In that case, raise your green card and the facilitator will add yours to their list of open green cards.

Yellow cards during the discussion

After the person with a green card asked their question, usually the presenter of the experience report responds. In that sense, the presenter has a unique position: they do not have to raise a card and wait to speak until the facilitator invites them to. In the mean time, if anyone else wants to contribute to the topic (i.e. the topic introduced by the green card), they use their yellow card. The facilitator will note who raised their yellow card and select one of them to speak.

This is where K-cards get interesting and show their value. A yellow card or the presenter’s response to it, might trigger a yellow card from someone else. Or multiple yellow cards from several people. Each of which might lead to more yellow cards. Simon ‘Peter’ Schrijver has a great blog post of a green card triggering 21 yellow cards in multiple sub-threads: “Facilitation : Dealing with the Yellow cards”.

Because K-cards result in these threaded discussions, there might be 5, 10 or even more minutes between when you raise a card and when you get the floor. In the mean time, you’re also listening and perhaps also contributing to the ongoing discussion. So unless you have a good memory, it’s a good idea to make a quick note to help you remember what you wanted to say when it’s your turn to speak.

Red cards at any time, but rarely

Red cards are the least used ones and for a good reason. A red card means you have to speak now and the facilitator will interrupt whoever is speaking, to give you the floor. Some good reasons to raise a red card are:

  • you have trouble hearing whoever is speaking
  • you’re unfamiliar with a term or abbreviation that’s key to understanding what’s being said
  • someone shares something that’s factually wrong and that needs to be addressed immediately
  • there’s some kind of emergency, e.g. “Is that smoke I’m smelling?”

This means the red card can be used both during the presentation of the experience report, as during the discussion that follows.

Since there’s a risk of people abusing the red card, for example to make a point in the discussion, the facilitator has the power to take away someone’s red card.

When your card is being covered in a different thread

It might happen that the topic of your green or yellow card gets addressed in a different thread. (Great minds think alike, after all.) Or that a thread comes really close to your original topic. In that case you have two options.

The simplest option is to raise your yellow card, so the facilitator notes you down for the current thread. Later, when the facilitator gets to your original green or yellow card, simply say “Never mind.” or something to that effect. The facilitator will move on and give the floor to the next person. You can also do this if for whatever reason you no longer want to say what you wanted to say when you raised your card.

The other option is to raise your yellow card and indicate to the facilitator it replaces your other card. If it replaces your green card, you can make a swapping gesture with both cards. In rare occasions, you might want to replace a yellow card with a yellow card - moving your yellow card from one sub-thread to a different one. In that case it’s best to wait until you get to speak and after that gesture to the facilitator to drop your original yellow card. A common gesture for this is similar to the “cut” hand signal as used in broadcasting, but with the hand moving back and forth a few times from the wrist. You can use the same gesture if for whatever reason you no longer want to say what you wanted to say when you raised a green or yellow card.

Facilitators will facilitate

The main job of the facilitator is to keep track of who wants to speak and to decide who gets to speak next. So it’s not the order of when cards were raised, that determines who gets to speak when. The facilitator makes this decision based on the flow of the conversation. They might (temporarily) abandon a thread that has had quite some discussion already and move on to a different (sub-)thread to keep the discussion fresh. They might (should, actually) give people who haven’t spoken a lot yet precedence over people who have. So the facilitator tries to optimize the value of the discussion for all participants, even if that means that some people’s cards never become part of the discussion. As a participant it’s helpful to take the same perspective: Will this contribute to the conversation?1 And not: What can I add to this discussion?

For the same reason, the facilitator should avoid long back-and-forths between the presenter and a single participant. Some facilitators allow no back-and-forth. A participant gets the floor, the presenter responds, and if the participant wants to react to that response, they have to raise their yellow card. Other facilitators are more lenient and allow a short exchange. In any case, what you don’t want to happen is that instead of a group conversation, you get a lengthy discussion between the presenter and a single participant.

All of this gives the facilitator quite some power. And not all participants might be entirely comfortable with having to wait to speak until they’re given the floor by the facilitator. What helps here, besides clearly explaining the rules upfront, is for the facilitator to communicate well. Give a clear nod when you write someone’s card down, so they know you’ve seen them. Give a status update once in a while about the remaining open green and yellow cards, and whose cards they are. Explain why you give the floor to someone, e.g. because you haven’t heard much from them yet. This shows to the participants that you have the overview and are deliberate in your facilitation. Do this and it’s a lot less likely that participants will start to feel that they’re dependent on your whims as a facilitator.

As a facilitator you only catch half of the discussion. Or at least, that’s my experience. My focus is on facilitating the group conversation, which means I can’t pay full attention on what’s being said. It can happen, however, that you hear something that makes you want to contribute to the conversation. In that case, you can add yourself to the open cards and decide when it’s a good moment for you to speak. I would recommend however to prioritize other people’s contributions over your own.

Advice for your first encounter with K-cards

Encountering K-cards for the first time may be a bit overwhelming. The system as such is simple and straightforward, but explaining it takes quite a few words. (I’m surprised myself with how long this blog post has become.) Try not to worry too much. No one expects you to get it perfectly right from the start. It’s ok to make honest mistakes. And in the end it’s not your job, but the facilitator’s to guide the conversation. In my experience, most people get the hang of K-cards after one discussion. So pay attention, do your best, and you will be fine.

A suggestion to improve to K-cards

Writing this blog post made me realize there is something about K-cards that should be improved. The choice of card colors (green, yellow, red) is not colorblind-friendly. Solving this is not as straightforward as swapping out either the red or the green card. There are different types of colorblindness: red-green, blue-yellow, and complete. So changing the red card to a blue one, solves the problem for red-green colorblindness, but might create a problem for blue-yellow colorblindness.

The solution is to design a specific color palette that works for all types of colorblindness. That’s easy enough when doing things digitally, but when you need physical K-cards, I’m not sure if there’s a cheap enough way to source paper with the exact right colors. The best solution here might be one of the standard recommendations to make things accessible for colorblindness: don’t rely only on color to communicate.
